The Revenue Leak Audit is a founder-led review of the systems and processes between a new inquiry and booked or retained revenue, supported by internal analysis tools. Here is how the process generally runs.
From Intake to Post-Launch Review
The process below reflects how a Revenue Leak Audit and implementation may unfold. The exact steps and depth of each phase depend on the client's systems, data, and approved scope.
Business & System Intake
We gather information about lead sources, forms, phone and missed-call process, CRM, scheduling, email and SMS tools, current follow-up, reminders, cancellations, no-shows, rebooking, reactivation, tracking, and reporting — often via screenshots, exports, workflow information, or limited account access. The exact information required depends on the audit scope.
Revenue-Path Mapping
We map what happens from initial inquiry through lead capture, CRM entry, staff response, follow-up, booking, reminder, service delivery, rebooking, reactivation, and attribution — to see where contacts are delayed, lost, or left without a clear next step.
Revenue-Leak Identification
We review for issues such as slow response time, missed calls without follow-up, forms that don’t route correctly, leads that never enter the CRM, inconsistent lifecycle stages, weak reminder logic, missing cancellation or no-show recovery, inactive contacts, and weak or missing tracking.
Prioritization
Not every issue is fixed at once. We rank what we find based on revenue impact, urgency, technical difficulty, current system limitations, available data, staff capacity, implementation cost, and the risk of disrupting existing operations.
Revenue Leak Map
You may receive a practical summary of what’s happening, where revenue may be leaking, why it matters, which systems are involved, recommended actions, a suggested order, and any items that need further technical validation. We don’t promise a fixed number of recommendations, a rigid report format, or guaranteed recovered revenue.
Scope Recommendation
Possible recommendations may include CRM cleanup, better lifecycle stages, new segmentation, form routing, speed-to-lead automation, missed-call follow-up, email and SMS sequences, reminders, cancellation and no-show recovery, rebooking, reactivation, tracking, reporting, staff process changes, integration, or CRM migration. An audit does not automatically mean every service is recommended.
Implementation Proposal
When implementation is appropriate, we define the approved scope, systems involved, required access, client responsibilities, message-approval process, deliverables, testing requirements, expected timeline, and post-launch support.
Build & Testing
We configure and test data capture, contact creation, field mapping, workflow triggers, branches, delays, suppression rules, unsubscribes and opt-outs, staff notifications, booking links, conversion events, and source attribution.
Client Approval & Launch
You review and approve workflow logic, message copy, timing, offers, staff assignments, business rules, consent language, and reporting requirements. We do not launch client-facing communications without client approval, unless a different process is agreed to in writing.
Handoff & Post-Launch Review
We may provide documentation, staff guidance, workflow explanation, an initial post-launch review, and ongoing management when it’s included in the approved scope.

Who the Revenue Leak Audit Is For
Revenue Leak Audits may be offered at no cost to qualified businesses. Blackvine reserves the right to decline requests that are not a good fit — for example, when a business falls outside our service focus, lacks enough lead or contact activity to justify an audit, can’t provide enough information for a meaningful review, expects guaranteed financial results, or doesn’t appear ready to implement recommendations.
Revenue Leak Audits are offered to qualified businesses. Blackvine may decline requests that fall outside its service focus, cannot be meaningfully evaluated, or are not a strong fit for implementation.
Implementation Timing
We don’t publish a fixed implementation timeline, because it genuinely depends on your systems.
Implementation timing depends on the condition of the current systems, the number and complexity of workflows, integration requirements, available access, data quality, client review speed, and the approved scope.
The expected implementation timeline is defined after the Revenue Leak Audit and technical review.
Implementation and Ongoing Management
Our preferred model has two parts: an initial implementation, where we audit, design, build, configure, test, and launch the approved systems for an implementation fee — and optional ongoing monthly management afterward, which may include workflow monitoring, troubleshooting, message revisions, segment updates, reporting review, attribution checks, deliverability monitoring, and new workflow or campaign development.
Blackvine can provide both implementation and ongoing management. The recommended service structure depends on the client’s systems, internal capacity, goals, and approved scope.
Ongoing management is not mandatory for every client. Documentation, staff guidance, and handoff support may be included when appropriate.

What do I need to provide for the audit?
